The challenge

The client had developed a strong position in Asia and wanted to build a meaningful European presence, beginning with Germany. Its technology had potential, but entering a healthcare market requires considerably more than demonstrating product performance.

The company needed to understand the structure of the German healthcare market, the stakeholders influencing purchasing decisions, public healthcare reimbursement mechanisms and the pricing of competing solutions. It also needed to determine how products like its own reach hospitals, including the relative roles of direct sales, distributors and Group Purchasing Organisations.

The central question was therefore not simply whether demand existed. It was how the client should position, price and commercialise its technology within the realities of the German healthcare system.

What we did

We built the market entry strategy from the market upwards, combining primary research with quantitative and qualitative analysis.

    Market and competitive intelligence

    We engaged five healthcare experts in Germany to understand current market dynamics, future trends and the factors affecting adoption. This was supported by research across ten European and German databases, allowing us to develop a detailed view of the market and competitive environment.

    We investigated competitor pricing and examined alternative commercial structures, including subscription and perpetual licensing models. This established how the client's proposition could be positioned against existing solutions and where additional value-added services could strengthen differentiation.

    Procurement and stakeholder mapping

    We examined the purchasing process in detail, including the role of Group Purchasing Organisations and other key stakeholders. This gave the client a practical understanding of how purchasing decisions are made and how different routes to market would affect access to customers.

    Go-to-market strategy

    We brought the findings together into a market entry strategy covering customer segmentation, priority stakeholders and the trade-offs between direct and distributor-led commercial models.

The outcome

The engagement gave the client a clearer view of what successful entry into Germany would require. It established competitive pricing benchmarks, identified potential value-added services and clarified how different commercial and licensing models could influence adoption.

Most importantly, the work moved the client from a broad ambition to enter Germany to a structured market entry strategy grounded in local evidence, providing a structured basis for the commercial decisions that followed.
